This webinar is five UC practice building blocks to thrive in 2025, a breakthrough blueprint to crush your goals next year. Excited to be with you. Excited that so many of you have registered for this webinar and are excited about this content.

We will be going through this material over this next 45 minutes or so and really helping you to get a clear plan on what you need to do to thrive in 2025. So let's get started. First of all, for any of that out there that don't know me, I'm Dr.

Bill Davis and I built a successful all-cash upper cervical specific practice in Southern California before breaking my neck mountain biking. And since then I founded UCM Practice Growth Systems to help upper cervical specialists grow their practices.

And that's what we've been doing for all of these years. And over the past 11 plus years, we've helped over 300 upper cervical doctors grow their practices, grow through the different practice stages, double dozens of practices, help doctors build million dollar practices, add associates, add locations, start practices profitably, add additional team members, improve efficiency and effectiveness.

This is what we do all day, every day. We also have been committed to educating the upper cervical industry on best practices. And we've done that through our podcast where we've interviewed over 175 of the most successful upper cervical specialists in the world where our upper cervical practice survey that we do every year, we've surveyed over a thousand upper cervical practices and written two editions of our book,

Upper Cervical Practice, Mastery, Learn Success Secrets of the World's Top Upper Cervical Doctors, where we really have put a lot of that information from the both. the interviews and the survey into best practices in that book.

And so that is who I am. And what we are going to be doing today is talking about how to grow your practice in 2025, regardless of whatever practice growth stage you are in. If you're, you know, you're just getting started in practice or you're in that first practice growth stage, collecting less than $20,000 per month, or you're in the second stage where, you know, you're over $20,000, but you haven't hired that first associate yet.

Or if you've hired your first associate, you're in that trailblazing doc stage or into the later stages where you have multiple associates or even multiple locations that it doesn't matter where you are in practice.

We're going to be going over things today that can help you to grow in 2025. So specifically what we're going to talk about is how to develop a vision traction organizer or VTO to keep your practice mission, vision, vision and values on track.

How to become laser focused with your team on one thematic goal that will help you move the needle next year. What you need to do to make sure that you have enough new patience to fill your practice schedule.

How to build a practice culture that helps you hire, onboard and reward great team members. How to develop systems that don't depend on your personality to succeed. What you need to do to build a patient success and happiness plan so your patients get consistent results, love coming into your practice and want to tell others.

How to develop a training system for your team members to thrive. How to build a marketing and branding plan that is consistent with the way people have been trained by Amazon and Google to connect with your specific upper cervical practice.

And what you need to focus on now to grow to the next practice growth stage. All right, so let's get going. So the first thing you know that we need to define is what is a breakthrough blueprint? This is something that you know we're going to be working on in this webinar.

And really what that is, it's a strategic growth plan. It's a document that focuses on the five building blocks that we'll talk about today to help your practice grow. It's a plan that you continually update and revise every year to keep your upper cervical practice growing.

And so in order to get this started, you have to understand that you need a place to start. And that starts with having an actual document where you can start to plan. And so encourage you, you know, if you haven't already, open up a Google Doc on your computer, take out a piece of paper, whatever, so that you can at least start writing down things as we go through this so you can start to build this plan to grow in 2025.

And I'll tell you, you know, breakthrough is possible and we've seen it. so many times. Just in this year, just this year, I'm going to give you a few examples. 2024 breakthroughs. Dr. Danielle Stulp from working a second job with no CA to tripling her practice, focusing only on being a doctor and hiring a CA to help her.

That's a breakthrough. This is a 2024 breakthrough that we've seen. Or another one, Dr. Greg Dudson, many years in practice, over a decade in practice with limited success, and this year doubled his practice in four months, getting ready to hire his first associate in 2025.

That's a breakthrough. Or Dr. Barbara Reed, breakthrough was for her associate. She was in, you know, her practice was thriving, but her associate was struggling. And so he had a breakthrough and went from a struggling associate to a thriving associate.

And of course, that means a thriving practice as well with two doctors. And so these are examples of breakthroughs. Wherever you are, whatever practice growth stage you're in, you can have a breakthrough in 2025 with the right plan.

And the plan that we're gonna talk about focuses around these five upper cervical practice building blocks. And they are mission, team, marketing, systems, and guidance. These five upper cervical practice building blocks is the foundation of practice success regardless of whatever stage you're in.

Mission, team, marketing, systems, and guidance. Those five. And so we're gonna go through each of those as we continue in this webinar. And so, as I said, it doesn't matter what stage you're in. You may have to focus in on one or all of these blocks in order to move from one stage to the next.

So as I mentioned, if you haven't already, take out that Word document, that Google Doc, open up a notepad, whatever, put your practice name at the top, and the words strategic growth plan or breakthrough blueprint underneath it.

And next, you're gonna write down those five building blocks that we talked about. And when you write those down, you wanna give enough space underneath them so that you can add additional information below it.

So those five building blocks, again, mission, team, marketing, systems, and guidance. This is a workshop. So we really wanna work on this together and make sure that you are getting great value from this information.

So the first one, the first building block is mission. And with mission, there's a lot of things that go into this to really help your team stay focused on the big why. The why of why, you know, why you exist as a practice and what is your practice all about, right?

Get your core values. And where are you going with your vision, right? These are key. key, key things that if you lose track of these, it will make a big impact on your practice, regardless of whatever stage you're in.

And so it starts with your mission, your vision, and your values. Your mission is your practice crusade. It's your rallying cry. It's your why, right? Having that clear in your mind and then having that clear with your team so that they all know what that is, is crucial.

Next is your vision. Having that preferred future, knowing where you're going as a practice is extremely important as well. And then those core values, the core values is really the DNA of your practice.

It's the character of your practice. It's how you do things. It's what makes you a we, right? This is how we do things at this practice, right? And so if you need to work on mission, vision, or values, I highly recommend you pick up a copy of our book, Upper Cervical Practice Mastery.

Another aspect to this is what's called a vision traction organizer, VTO. And this was developed by EOS many years ago, and it's a fantastic tool. And we've adapted it for upper cervical practice and made it a free download that you can get over at the website as well.

Go to ucmgrow.com, click on Resources, Practice Growth Tools, and the vision traction organizer is gonna help you to really lay out all this information, your core values, your core focus, your purpose, your cause, your passion, your niche, your 10-year target, your three-year picture.

All that is in this document, along with your marketing strategy, right? Your target market, your strategies, your three uniques, your proven process, your guarantee, all these types of things are such a big part of really dialing in your mission vision values.

So if you don't have a VTO, you're not using that as a tool in your practice, grab one over at the website, and you can use that in 2025. And what about meetings? Are you doing meetings? Because meetings is a crucial part of keeping the mission vision values front and center on an ongoing basis.

We recommend three types of meetings, weekly team meetings, right? This is when you gather the full team together and go through a structured meeting where you talk through important parts of the practice.

We have recommend quarterly planning meetings where you're planning out the next quarter, you're focusing in on, you know, 12-week goals or those big rocks, those quarterly priorities that each team member can do to start, you know, move the needle in different areas.

And then an annual planning meeting where you go through that vision traction organizer where you focus in on a thematic goal. We'll talk more in about a minute. These are crucial meetings that every upper circle practice should be doing.

And we do have, again, a free resource for you. If you go over to the website, meeting resource kit on that same resource page. And so another part of this is really getting dialed in on a thematic goal, meaning a goal that's, you know, primary objective of the practice.

Usually you wanna focus, this in on a six to nine month period, usually about six months is usually really good, really focused the whole team on one thing for a six month period. And so as part of that goal, you're going to want to have defining objectives, which basically means that if these things happen, then the goal should be achieved, right?

And then key strategic indicators, which are the metrics that define whether or not the defining objectives are happening. Let me give you an example. So let's say that you had a primary objective or a thematic goal for your practice to increase your practice retention, right?

And one of the best indicators of retention is PVA patient visit average, right? That's the average number of visits that a patient completes in your practice when they start as a new patient. So let's say that you wanted to increase your PVA to 35.

And so your practice or the goal is you see practice increase our PVA to 35. And the way you know if you've accomplished that is if your PVA is 35 or better in any month between now and June 30th, 2025, you will have succeeded.

And just a reminder how you calculate PVA is the number of patient visits divided by the number of new patients over any period of time. So let's say that, you know, in order to get you to a 35 PVA, you believe that there's four things, if you focus in on these four things, and these are those defining objectives, if you hit these four things, then you will get to that 35 PVA.

And those those four defining objectives are get four Google reviews each month, capture two video testimonials per month, implement a bi-monthly patient education class, and implement a new patient email sequence.

So if you knew those four things, then you believe that that is going to get you to 35 PVA. And then you track those in your weekly meetings with these key strategic indicators that are specific metrics that are connected to these defining objectives.

So tracking metrics in your weekly meetings to ensure that you're moving towards your defining objectives, including the number of Google reviews captured, the number of video testimonials captured, the number of patient education classes conducted, and the number of new patient email sequences initiated.

These are, so this is how you do this, right? So you, you lay out a goal, you lay out the defining objectives that you believe that if you check these boxes, then you'll get to that goal. And then you figure out the specific metrics that are tied to those objectives so that you can track your progress along the way.

And when you focus in and focus a whole team, your whole team in on one thing like this, like increasing practice retention, it has an incredible, powerful impact on the practice and it really can help you focus in on the on the mission that you need to accomplish.

Another part of this this part of your strategic growth plan I encourage you to do is do a SWOT analysis and this is something that you know it's a very common practice within strategic planning and it's really just looking at the strengths of your practice, the weaknesses of your practice, the opportunities, and the threats, right?

So having these clearly defined and laid out with your for your practice is a good part of strategic planning. So that was everything we talked about in building block one, mission, right? We talked about mission vision values, the VTO, planning meetings, weekly meetings, thematic goals, SWOT analysis is all part of that section of your document.

Now if you you know you realize already as I've gone through this first first building block that you need some help with this like you really need some help putting a plan together then we would love to help you.

So building block number two is team, team and we're going to go through in this section a culture plan, a hiring plan, a new team onboarding plan, a team member happiness plan, and a training plan. So the first thing here is your practice culture plan.

Your culture is the collection of values, expectations, and practices that guide and inform the actions of all your team members. is you, you know, when it comes to your practice culture plan, you need to ask yourself some questions because every practice has a culture and you want to make sure that it's the culture that you want in your, in your, in your business.

And so what is your plan to consistently communicate your core values to your team? The core values is, is such a huge part of your culture. And so if you don't have defined core values, or if you're not consistently talking about them, then people aren't going to pay attention to what those core values are and why they are important.

How are you going to reward your team members based on your core values? Like for us, we have a team member of the month and it's based on our core values. Other team members nominate team members and say, Hey, this is an example of this person living out this core value.

And so if you need to have some something like that, you need to be able to call out like, Hey, here's an example of doing this core value within your practice so that they're rewarded, whether it's just through appreciation and recognition or some sort of a monetary recognition as well.

What about expectations for your team? Do you have a position agreement? Do you have, you know, very defined key results areas, key performance indicators that show exactly what each team member is supposed to accomplish in their position?

And how do you hold them accountable to that? Do you have a job scorecard in place? And what about your systems? Are they documented and consistently followed? So these are some of the things you have to think about when it comes to a practice culture of whether or not this is dialed in within your practice.

The next thing to think about is your hiring plan, right? If you have a goal to hire some people in 2025, you know, making sure that you have these boxes checked is really important. Making sure that, you know, you, number one, that you, you know, it's necessary to hire someone, right?

This is sometimes doctors either hire too late or too early. So really thinking that through and making sure that it's a good timing for that hire. And then making sure that you have a clearly defined role in place with the job description, a position agreement, a job scorecard.

Ask your team members for referrals, right? Post the position on one or more job boards or hiring services, receive and review applicants, conduct interviews, have candidates complete a test run, you know, and then give a offer letter, position agreement, mission vision values and job scorecard.

And as that candidate accepts the offer, have an onboarding process where you can walk them through how to become part of your practice. And so, you know, one of the tools I mentioned is job scorecards and this is a, is a must for an upper cervical practice.

And then once you hire someone having an onboarding plan for them, do you have a specific, you know, 90-day probationary period where you're going to walk them through different aspects of your practice?

Do you have books that you want them to listen to or read during those first few months to really get their mindset right? Are you going to train them on your core values? Do you train them on other cervical chiropractic?

Do you train them on their specific position? So these are key parts of that onboarding process. And then from there, having a team member happiness plan, right? When you have those clear expectations, that is a huge part of a team member being happy in their position.

If it's unclear what they're supposed to accomplish, it's... they can feel much more frustrated by their position than encouraged. And then making sure that you're doing consistent reviews with them and tying the company performance to their bonuses, having clearly defined accountability charts, depending on the size of the practice so that everybody knows exactly who they report to.

These are key parts of a team member happiness plan. And then from there, a training plan. Do you have weekly training on practice systems, right? We talk about weekly meetings. We also recommend weekly training, right?

That that is a key part of a successful practice and doing things like role-playing or listening to new patient phone calls, which is huge. Every one of our clients, every one of their new patient phone calls is recorded so that they can use those in their training.

And so this is building block number two, the team building block. Having that culture plan, that hiring plan, new team member onboarding plan, team member happiness plan, training plan in place is gonna make sure that this block is solid.

And again, if you need help with this, we love helping doctors with their teams. It's one of the things I think we've helped them, helped more with in 2024 than ever before is really helping doctors with their teams, help them hire effectively, help them train effectively, help them hold their team members accountable to results.

Going over to the website, ucmgrow.com, click on start growing and grab your appointment. Building block number three is marketing. And in marketing, we're gonna talk about having a branding plan, a marketing plan, and patient success and happiness plan.

So first is marketing, you know, making sure that, I mean, the first part of marketing, I should say, is branding, a branding plan. All reciprocal specialists must set themselves apart from general chiropractors as the unique, precise, specific and gentle service that they provide.

You want to be focusing on the upper cervical difference, focus on the condition specific branding that really sets you apart as an upper cervical specialist that is doing a high value service within your community.

And then from there, marketing is, you know, understanding that buying behavior has dramatically changed in the past 10 years, due to the rise of Amazon and Google and social media and so forth. New patients are well researched and know a lot more about your practice before they ever call you.

Some estimates say as much of 80% of the sales decision is made before the new patient phone call. And so making sure that your website, your social media, your advertising, any of these things you're doing, your SEO, the articles you have, all these types of things are dialed in and really portray you in the light that you want is a crucial part of marketing.

And then from there, new patient generating and conversion systems, making sure that you have solid internal, external and digital marketing strategies to fill your schedule, a well-trained team that's going to convert leads into new patients and then clearly define systems for the entire new patient journey and existing patient journey, walking them through the steps so that they could be successful.

And then from there, that patient success and happiness plan, like what, what is, what are the boxes that need to be checked to really keep, keep patients getting great results and also happy and want to tell others about extraordinary experiences in your practice.

It starts with your new patient phone call, really having that dialed in to an extent where people get off the phone with your, with your CAs and they are so excited. They can't wait to come into the practice.

And then from there, having just an incredible experience in their consultation, exam, imaging and report those first two days in the practice, where they then, when you present a care plan to them, it's a no brainer for them to move forward because they know that they're in the right place.

And then from there, having consistent progress exams where you're, you're checking in on their progress, you're checking in on both the subjective and objective findings to see how it's, it's improving.

And then having a consistent patient education system. We mentioned our new patient email sequence. That's part of our, our system that we love having in place to help supplement doctors' educational efforts within the practice, doing, you know, things like a patient education class, having consistent talking points on each visit, especially in those first few months.

All of this is really crucial to help patients really get the big idea and be able to tell others. So the third building block is marketing, having a branding plan, a marketing plan, a patient success and happiness plan to consistently convert leads into new patients.

Systems include your sales process plan, your operational excellence plan, and your financial stewardship plan. So, starting with the sales process, you know, every lead that comes into your practice, every lead that, you know, calls the office or you call as a result of their activity online, it starts with the new patient phone call.

That initial new patient phone call is such a crucial part of this whole sales process. Dialing that in is absolutely a must. And then from there, getting them into the practice, having that first visit impression be such a...

a powerful thing that they're so excited about your practice, even before they even meet with the doctor. And then having that consultation, check all the boxes for them, helping them to understand that you're there for them, that you want them to get results, and having exam go through what is necessary to get you the information that you need, the imaging that you're going to use, and then a report of findings that is consistent and clear with,

that brings back to mind what was talked about in the consultation, exam, and imaging. And then having a care plan that is consistent with the results that you and they are looking to accomplish. And so it all starts, as I said, with a new patient phone call.

And we have a great resource for you, our new patient phone call checklist. If you head over to the website, you can grab that in our free resources as well. And what about your operational excellence plan?

Do you have a clearly defined systems with checklists, milestones and scripts for the entire new patient journey and the existing patient journey? Are your systems documented? Do you have, do you consistently update those processes?

Do you utilize those systems in your weekly trainings? Do you use your systems to hold your team accountable to the standards? Right, this is part of that operational excellence plan. That is such a crucial part of your practice.

And then lastly, for systems is a financial stewardship plan, making sure that you're keeping track of your finances is a big part of having a practice. So making sure, you know, you're, you have weekly bookkeeping being done in the practice to keep a pulse on what's happening with your practice finances.

If you don't have a bookkeeper, highly recommend that you hire one. They are a, really a must with a, with an upper cervical practice. Constantly looking for ways to minimize expenses, maximize profit by evaluating your profit and loss statement, to look for expenses that can be eliminated.

Do tax planning and preparation to minimize tax liability. Right, do yearly budgeting and monthly budget updates and discussions to make sure that you are properly planning and preparing for expenses.

And what we do is what's called the profit first system to make sure that you consistently put a percentage of your revenue into separate accounts for taxes, for owner's compensation, for profit, et cetera, and making sure that you have all those things in place.

And then you wanna make sure you track your expenses, make sure that the ratios are being properly maintained as you grow, right? We recommend a 50% or less overhead, especially for doctors in practice growth stage one and two, as you go into practice growth stage three and four, that overhead may go up a bit, but you still wanna keep it at a reasonable level as much as you possibly can, and even as the practice grows.

And so key systems to make sure that you are dialing in in 2025 can include your sales process plan, your operational excellence plan, and your financial stewardship plans. The last building block is maybe the most important and it's guidance.

Having wise counsel, having abundant guidance, having a specific plan for your specific situation in your stage of growth is a really crucial building block of practice success. Proverbs 1522 says, without counsel, plans fail, but with many advisors they succeed.

This is a an absolute truth that that speaks to the fact that without good counsel your plans will fail. It's a, you know, when we don't run it by others who have done what we want to do, it's much more likely for those plans to fail.

In the abundance of counselors there is victory, Proverbs 24 6, and where there is no guidance a people falls, but in an abundance of counselors there is safety, right? So having an abundance of counselors is consistently what is wise, and that is, you know, obviously you're in this webinar, you have a desire for guidance, that's why you're here in your abundance of counselors.

You may be listening to podcasts, you may be reading books, all these things are good, but the thing that you have to think about is, as much as you can get information from videos and books and podcasts and all these types of things, your specific situation is your specific situation, and there's going to be very specific things that need to take place in order for you to be successful, and so that's what you have to think about.

Should I get help from a counselor, from an advisor or guide for my upper what I have done throughout my life, I've been very blessed to have a very successful upper cervical practice and now a successful a consulting.

in a marketing agency. And what I've consistently done is I've used business guides to help me grow in practice and in business. And so what do I look for in a business guide? Because, you know, like I said, I've always worked with coaches, consultants.

I've always worked with them throughout my business life and I'm working with one now. And so what do I look for in a business guide? Number one is I look for someone who understands the uniqueness of my business, right?

Every business is unique, especially when you look at an upper cervical practice. It's not just, you know, any old chiropractic practice, not just any healthcare practice. You have very specific things that are related to upper cervical practice.

Have they gotten consistent results, right? This is a huge one, right? When you work with a guide, you want to make, you know, sure that they are going to help you get the results you're looking to. Do they have similar values to mine?

This is an important one for me, right? I have, you know, specific values when it comes to my life and to my business, and I want to make sure that I'm not getting counsel from someone who is going to show me something or teach me something that is not consistent with my values.

Do I connect with their personality, right? Do I just bond with them as a person? Do they have a proven track record, right? This is part of that consistent results, but it's more than that, you know.

Is it, you know, yes, maybe they got results, you know, this year because, but this is their first year in business, or do they have some, they have consistent results year after year after year, and they understand the different aspects of my business.

This is another big one when you're looking for a business guide, is do they understand all different parts of my business? And so could we be a good guide for you, right? Do we understand the uniqueness of your business?

Yes, we understand the unique challenges and opportunities in upper cervical practice. I would argue that we understand it more than just about anybody, right, because this is all we do. We work with our cervical practices every day to grow their practices.

And so when we're looking at next steps for you and your specific practice growth stage, we are uniquely qualified to help you. Have we gotten consistent results? Yes. We have a 98% retention rate, meaning that clients stay with us for years.

This is what we do. This is what we're passionate about. This is what we consistently are working on, on a daily basis. And then understand the different aspects of your business.
