Well, hello, upper cervical doctors. Welcome to the webinar for today. We are going to be getting started here in just a few seconds. We are going to be talking about dominating your market without becoming a marketer.

I'm very excited to be with you today. My name is Dr. Bill Davis, and I'm founder and CEO of UCM Practice Growth Systems. And we are all systems go. It is 10 o'clock Pacific. We are ready to go and give you some awesome information here to help you grow your practice.

And so in today's webinar, we will be talking about how to build a growth infrastructure to fill your associates' schedules automatically so you can focus on delivering world-class upper cervical care.

What would change in your practice if your associate schedules were full every week without you chasing a single lead? Imagine walking into your clinic Monday morning, knowing every associate appointment was book solid, not because you or your associate was hustling all weekend at screenings and talks and all these kinds of things, but because your system did the work for you.

Why did you hire an associate to begin with, Doc? Wasn't it to grow and not to stress? The idea was simple. You're going to bring on an associate, you're going to expand capacity, you're going to scale the practice.

But somewhere between hiring and today, growth stalled and a new set of problems showed up instead. You can be in the situation when you have associates in the practice where you have inconsistent new patients.

Your schedule may be very full and consistently full, but your associates' schedules may be very inconsistent. Some weeks are strong, others are painfully quiet. Unpredictability makes it impossible to plan, hire, invest with confidence in more associates or more growth or more scaling activities.

And you can feel pressure to feed the schedule, meaning you're feeling personally responsible for keeping the associate busy because they're your highest paid team member, right? And you want to make sure that they're working.

They're working hard and they're earning and providing the value that they should be to the practice. And so, and you know, I mean, obviously you can make it so that they're responsible for doing their own marketing and bringing in their own new patients.

But, you know, most associates are probably not great at that. They're not great at generating their own patients and bringing them into the practice. And so that means your energy is split between delivering care and doing marketing.

And another thing that can happen in this kind of a situation is you have a staff that's constantly chasing leads. They're constantly looking, you know, when leads are generated, they're out there, you know, following up with leads, trying to get them to book, doing all these kinds of things along with doing everything else that they're doing.

And that can be a distraction to the practice as well. And the key thing with this to understand is that most practices don't have a lead problem. They have a system problem. Leads exist. There's leads everywhere in your community.

Patients in your community are searching for exactly what you offer right now. There's many people out there that are sick and suffering and need hope and healing in your community. The gap is the infrastructure to capture, convert, and retain those patients at scale and on autopilot.

Without the right system, growth will stall. A broken or missing system doesn't just slow you down. It actively works against you. Here's what it looks like in a practice. You have underutilized associates, right?

If you have empty appointments, that's lost revenue, right? Because that associate is doing something that's not an income-producing activity during those times when they're not seeing patients. And ultimately, a board associate, if they're just sitting around a lot or doing things, they're likely to not stay in your practice long term.

You're either going to want them to leave because you're going to resent them being there, or they're going to want to leave because they want to be busier and help more people. And as a result of this kind of thing, growth will stall.

You plateau instead of scaling, regardless of how good your clinical outcomes are. And you can get to the point where you're really in a reactive marketing mode. You might scramble to run promotions when things slow down instead of maintaining consistent flow.

And a lot of times you as a clinic director can be the bottleneck, right? Everything depends on you. You just got to do everything in order to make sure the practice continues to grow. So the key thing is making a big shift in how practices actually grow.

The old thinking was, you know, growth comes from more marketing, more screenings, more talks, more effort, more hustle, running promotions when things slow down and just repeating that forever. But the new reality is growth comes from a growth infrastructure.

It's a system that runs consistently in the background, converting attention into appointments every single day. And that's what we're going to be talking about. A growth infrastructure is an engine behind every high-performing upper cervical practice.

It's not a campaign. It's not a promotion. It's a permanent, scalable system with three core functions. Number one is a growth infrastructure has a maximum amount of visibility. Every single day, if someone is looking for anything that you can help them with, they find you. That's what maximum visibility is. And even if they're not looking, you still get in front of them. You still can show that you are somebody that can help them, even if they're not actively looking for that help, because maybe they don't even know that there's anyone out there that could help them, right?

So that's maximum visibility. And then the second part of growth infrastructure is to have an automatic conversion process so that every click, every inquiry, every form submission is captured and converted into booked appointments without your staff chasing leads, right?

Because that's a really difficult thing about having a practice is that your CAs only have so much time, right? And if you want to deliver a really high quality experience for patients, you want them to be focusing on the activities that they're doing within the practice.

So in majority of practices, that means that lead follow-up is very low on the list. You know, they got patients right in front of them. They got patients calling on the phone. They need to take payments.

They need to set up financials. They need to schedule people. These are high level of priority activities that they need to be doing. And because of that, the prioritization of lead follow-up becomes lower and lower and lower on the prioritization of your practice.

And so you either have to hire somebody to full-time follow-up with leads, or you need to do what we recommend, which is to build a growth infrastructure on the back end. Because what you really want is the third part of the growth infrastructure is for the system to run without you, right?

Run without your practice being the primary driver of your growth infrastructure. You want a system that operates 24-7 in the background, right? Meaning outside of the practice, running in the background that then flows into the practice.

This requires minimal ongoing effort from you and your team so everyone can stay focused on patient care. So here's what you're going to learn today, Doc. In the next few minutes, we're going to show you exactly how the fastest growing upper cervical practices are building predictable, scalable growth without the doctor becoming a full-time marketer.

You want to dominate local visibility. We're going to show you how to do that. How leading upper cervical practices make themselves the obvious choice in their market before a patient even calls. You want to fill your associate schedules consistently.

We're going to talk about the specific strategies top practices use to keep every associate appointment slot full week after week without relying on referrals alone. And we want to eliminate lead chasing completely.

We want to talk about how AI automation and outsourcing replaces staff follow-up so your team can focus on delivering care and not hunting down prospects. Most great upper cervical doctors are unfortunately mostly invisible in their community.

You can deliver life-changing results. Patients can walk out of your practice every day transformed. And yet when someone in your area needs help with migraines, vertigo, or chronic neck pain, they aren't consistently finding you.

Instead, they find someone less skilled, less experienced, and less committed to results. That's the invisibility problem. You are invisible to these people. They don't even know you exist. Exceptional clinical outcomes mean nothing if patients can't find you first.

Visibility is not optional. It's the prerequisite to everything else. And so the mistake that is keeping most practices stuck is that upper cervical practices rely on a fragile growth model built on three unstable pillars.

Word-of-mouth referrals, right? It's great to get referrals, right? Everybody wants referrals, but it's unpredictable. You can't scale a practice on patient referrals alone. The volume is inconsistent and outside your control.

What about occasional marketing pushes, right? Doing events, these types of things or doing campaigns, running a contest. These types of things, you know, can be good and they're helpful in a practice, but it creates spikes, not sustainability.

And the last one that's the biggest mistake is the inconsistent visibility, right? You don't want to just show up sometimes. You want to show up all the time, everywhere. And that's what it is. The fix is you got to stop patching holes and start building a system that generates consistent visibility, consistent leads, consistent new patient bookings, regardless of referrals, seasons, or events.

The practices that are winning have one thing, omnipresent visibility. They don't just show up sometimes. They show up everywhere. Every time a patient in their market is searching for help, they built a digital presence so consistent and so pervasive that when a patient is finally ready to book, there's really only one logical choice, and that's your practice.

So what is omnipresent visibility, right? What does it look like? It's domination of every place that people search, right? Where do people search today? Well, a major place that they're searching that they didn't use to search is AI, right?

People are using ChatGPT and other AI tools to find information and find help that they need. People are also continuing to use Google search, right? They still use Google, and you want to dominate both organic and paid search when it comes to Google.

You want to make sure that you are strong on YouTube with educational and success story video content that builds trust and authority before your first appointment with a patient. The meta platforms are still very, very important for visibility.

That's Facebook and Instagram. These can target your ideal patients with precision in your local market. Local listings are very important. That's your Google, you know, Google My Business or Google Business Profile and directory optimization.

So you rank in local map searches. There's specific areas, there's specific types of searches that people do where your Google listing is the key to being found. There's also upper cervical specific directories out there, right?

Things like uppercervicalawareness.com and uppercervicalcare.com and others. These are places where people land who have found out about upper cervical somehow or have found these websites because they're searching related to a condition that they're suffering from.

And you want to make sure that you are very strong on those directories. There's mobile apps and games. People are on, you know, apps and games all day long. And there's ways that you can do display advertising on those so that you show up in those areas.

There's other social media platforms like TikTok and Pinterest and LinkedIn and other places where there's different prospects on those areas and you want to connect with them there as well. And then there's things that are outside of the digital world, like postcards.

Sending a targeted postcard at the right time can be extremely effective. And so that's another way you can have omnipresent visibility as long as you can identify the people that actually want to receive that postcard.

And we can talk more about that in a minute. And then retargeting. Retargeting is absolutely crucial when it comes to the distracted world that we live in, right? Someone searches for something and then they get distracted and go do something else.

Someone watches a video, they get distracted and go do something else. Someone responds to an ad, they get distracted and do something else. You have to consistently retarget people. You have to get back in front of them over and over and over in order to get people to convert in our distracted world that we live in.

And so this is omnipresent visibility. It's being everywhere people are all the time and driving people from these places that they are into your practice. So when you're everywhere, everything changes.

You become the obvious choice. Patients arrive to your practice pre-sold. They come in with more confidence in who you are and what you do because they've seen you everywhere and they've seen how powerful your practice looks before they even come into the practice.

They have a high level of trust even before they come in. And that demand increases automatically. Your visibility compounds over time. The more you show up, the more your reputation grows and demand builds proportionately.

But visibility alone, Doc, won't grow your practice. You can be everywhere I talked about and not be growing the practice at the level or the scale that you want to. And that's because you have to also focus on conversion.

Most practices stop at visibility and then complain about lead quality or these types of things and don't realize that it's not about lead quality. Every lead is the same amount of quality. If they have three things in common, okay?

If someone says, I want help, right? Which is, that's what a lead is, right? They say, I want help. And the way they say that is they fill out a form online, right? About 80% of people fill out a form online rather than calling a business.

So that's, that's a lot, right? 80% of people will fill out the form. That's, they're saying, I want help, all right? That's number one. That gives them, that's, that's a quality lead indicator. Number two is they're in your local area, right?

And if you've done your omnipresent visibility in the right way, you're only going to be connecting with people or majority of the time, you're only, you're going to be connecting with people who are in your local areas.

That's the second quality factor there. So it's, they want help, they're in your local area. If both those things are true, then they're a high quality lead, right? And now it's a matter of connecting with them, connecting with someone that is in your local area and actually wants help.

And I mean, the third thing is, can you help them? Right. And the only way you can know for sure if you can help them is if you talk to them, right? And so that's the key thing with it. It's not about a quality of lead problem most of the time.

It's about a quality of lead follow-up problem in order to convert a higher percentage. And so you want to turn attention into appointments, right? That's the key is the best practices have built a seamless bridge between attention and action, right?

So you get lots and lots of visibility, you get lots and lots of leads, and then you convert those leads into booked appointments, right? That's the key. So no interested patient falls through the cracks, regardless of when they reach out or how busy your staff is.

And so here's where practices lose every day when it comes to conversion. The conversion gap is costing you real patients. I guarantee it. If you don't have a system in place to do this, you are losing money every single day because there are new patients who, like I said, they are high quality.

They are in your local area. They have a problem you can help them with. They say they want help, but they're not getting booked into your schedule right now. And the reason is the growth infrastructure pieces aren't in place as it relates to lead conversion.

And so there's four failure points where warm, interested prospects quietly disappear. And often they end up booking with somebody else, right? Which is a terrible thing, right? You don't want someone who is struggling with vertigo, for instance, who fills out a form to come into your practice and one of these things happen and they end up in a neurologist's office and, you know, are given some sort of medicine that's not going to help them.

Right. That's, you don't want that for them because you know you've seen enough patients where you know what the cycle is going to be with that. They're going to keep going back to that neurologist and getting different medications and doing different procedures and getting, you know, talking about surgical options.

I mean, it's just, it's a terrible, terrible cycle that a patient will get into that we don't want anyone to get into because we know that there's a way to help someone in that circumstance with upper cervical care that is going to be life-changing from them.

It's going to be conservative and it's going to save them from so much more suffering as a result of the medical system leading them down a path that's not going to help them. And so there's four failure points as it relates to the conversion gap, taking interested people, people that are interested in what you're doing, and converting them into an actual booked appointment, right?

Number one, and this is the absolutely biggest one, this is by far the biggest one, it's slow response times. Studies show that if you don't respond to a new inquiry, right, a new form submission within five minutes, your chance of converting that lead drops by over 80%.

Okay, did you hear that, Doc? If you don't respond to somebody who submits a form online within five minutes, your conversion of that person, that your likelihood of conversion, that person drops by 80%.

Right? So how often or how quickly does your office respond when someone submits a form online? I can almost guarantee it's not within five minutes. Most practices respond in hours or in days, right?

And, you know, there's certain things that you have no control of when it comes to how quickly you can respond to a patient, because it's not like you have 24-7 staff, right? It's not like, you know, if a lead, if somebody submits a form online at five o'clock on Sunday, that you have somebody there that's going to respond to that person within five minutes.

That's not even how an upper circle practice is set up, right? So we'll talk about how you can do this and actually have this work if you have a good growth infrastructure in place. The other thing is actually just missing form submissions completely, right?

So, you know, it's not uncommon at all in the medical world or in the chiropractic world for a form to be submitted and the person to never get a call. Right? It's, I've seen this very recently. My wife had submitted a form online to schedule an appointment with a doctor in our local area and they never responded ever.

Like still haven't. It's been three months. They haven't responded, right? We've moved on. She went to a different doctor, of course, right? And so misform submissions completely, right? And remember, only 20% of people who are interested in your practice, who find out about you, are going to call your practice.

20%. So one out of five will call. Four out of five will submit a form online. Right? And remember, they have other options that are one click away. Always. We've talked about this a bit already, but another big failure point is literally just your staff's bandwidth, right?

They only have so much time every day. They're managing check-ins and phone calls and payments. And it's just manual follow-up simply can't compete with a dedicated automated system. And then the fourth thing here is no consistent process, right?

So you might have one of your team members who's really good at this, right? Maybe they and they really like it. They enjoy following up with leads and they like staying on top of all this as best they possibly can.

But maybe, you know, maybe they're not in the office every day or maybe they're sick that day or maybe they're on vacation. And so somebody else does it. And so there's no consistency to the process.

And so you don't have a repeatable follow-up sequence and outcomes can vary from day to day. A general chiropractic patient, new patient, based on marketing, cost acquisition numbers, a booked appointment into a practice is usually going to cost somewhere between $250 and $400 per booked new patient into the practice.

That's counting all the things that are involved with a client acquisition cost or a CAC CAC, right? An upper cervical patient, it's a niche patient, a little bit more specific on how to bring that patient into the practice and the costs associated with it.

The averages out there, $300 to $500 is the booked new patient cost that you see industry-wide, right? So what is the goal? What do you want your numbers to be when it comes to your cost of booked appointment, cost of new patient appointment?

Well, you want to be at $200 per scheduled new patient, right? So that's the goal. The goal is $200 or less, $200 per scheduled new patient. That's the goal. If you can be there consistently, you can scale a practice as big as you want it to get.

If you can get that number to be consistent within the practice, you can open more locations, right? $200 per booked appointment is a really important number to be shooting for. Now, what does that look like with real numbers?

If you invest $10,000, for instance, and you book, meaning you have 50 new patients scheduled from that $10,000 investment, then that is $200 per new patient, right? $10,000 invested, 50 new patients scheduled on the calendar.

That's $200 per new patient. That's what you want. You want that to be consistent because you want your ROI to be there, right? Your return on investment. And let's say, you know, now these numbers could be different based on your practice, but let's say you had 50 booked appointments from your marketing that month and you had an 80% show rate, which means that you had 40 patients show up out of that 50.

And of those 40 that came into the practice, they went through the process. They went through your day one, your day two, whatever you have in place. And let's say you had a 70% conversion on those 40 patients.

And let's say your case value was $2,000, right? Then that means that you'd spent $10,000 in order to get $56,000 or a 5.6 return on investment, right? 5.6 to one return on investment, right? So that's good, obviously, right?

If you can spend a dollar and get five, that's good, or $5.60, right? That's good. Now, but when you have consistency in these numbers, the key, like I said, the key number is the $200 per booked appointment.

Because if you can get consistency with the $200 per booked appointment, then you could start to work on all the other metrics to continue to improve your return on investment. Right. So because let's say your case value instead of your care plan instead of $2,000 was $3,000.

Well, then your ROI goes up to 8 to 10 times instead of 5.6. Or if you improve your show rate, say you get instead of 80% show rate, let's say you get 90% show rate because your team is really good with appointment reminders and making phone calls before and connecting them with that patient, right?

Then you get, say, 85, 90% show rate. Then your ROI goes up even more. Or let's say that you work on your conversion. Instead of 70% conversion, you can get 80% conversion of people who go through your process of your care plan process and schedule or actually book as a new care plan, right?

That's what you want, but it starts with that $200 per booked appointment. If you can get that $200 per booked appointment, you can work on all these other factors to continue to improve your return on investment.

And that's just not good. I mean, that's elite level performance. And so, Doc, now I want to tell you about something that I think is really going to help you better than just about anything that you could generate or do on your own.

Now, of course, everything I've talked about today, you could do on your own. You know, you could go and learn how to be visible on all these different places. You could hire someone who follows up with all of your leads.

You could, you know, spend all the ad spend and do all the things and do all the testing in order to try to figure out what ads actually work and which ones don't. And you could do all this stuff yourself.

But I think you came to this webinar because you don't want to be a marketer, right? You want to dominate your market without becoming a marketer, right? Because that's what you would need to be. If you wanted to do this and do it well, if you wanted omnipresent visibility, if you wanted to have that consistent conversion in your practice, we're getting that $200 per booked appointment, then you would need to be a marketer,

And that you're converting into an assigned care plan, that you have those stable systems. You have the team in place to make that happen. And then fifth is you've got to have open schedule capacity, right?

If your practice is so full that you can't get a new patient in for weeks, this is not for you, right? You got to have availability within your schedule because we got to be able to book appointments for you, right?

And if you don't have open slots, then we can't book appointments for you. You can't take someone who says, hey, yeah, I want to come into the practice and say, okay, yeah, we'll schedule you for six weeks.

It's just not going to work. So you got to have these things in place. Multiple associates or opening new locations or adding new associates, a strong practice, a million dollars in collections a year or more, stable systems and team, and open schedule capacity is really, really, really important as it relates to Elite.
